Right first time training: how to get it right from the first shift

In short: right first time starts before the job does. Film the best way to do a task once, show each step hands-free where the work happens, check as people go, and record it. Errors fall because every shift does it the same way, and you can prove it to a client or auditor.

What does right first time mean?

Right first time (RFT) is the share of work completed correctly the first time, with no rework, repair or scrap. Work out RFT as units that pass first time divided by units started, then multiply by 100. A rising RFT means less wasted time, material and goodwill.

Why do the same errors keep coming back?

  • The best way lives in a few heads. If only one or two people do a task properly, every other shift improvises. See key-person risk.
  • New starters learn slowly. The UK average for a new hire to reach full productivity is 28 weeks (Oxford Economics), and they make mistakes on the way.
  • Paper instructions are not where the work is. A binder in an office does not help an operator with gloves on at a machine.

What makes training right first time?

  1. Film the best way onceAn expert films the real task and talks it through. AI turns it into step-by-step instructions.
  2. Show the next step where the work happensOperators follow hands-free on smart glasses, a tablet or a phone, and can search by voice.
  3. Check as people goDigital checklists with photo evidence sign off each step. Camera checks can add a second pair of eyes
  4. Learn from the questionsThe questions people ask most show trainers which instruction to improve.
  5. Record itEach step and sign-off can be recorded, so the proof is ready for a customer audit. See sovereign AI for manufacturing.

How do you measure the difference?

Take a baseline first: RFT, rework hours, scrap and weeks to competence for new starters. Change the training, then compare.

Frequently asked questions

What is right first time (RFT) in manufacturing?

Right first time is the share of work completed correctly the first time, with no rework, repair or scrap. It is usually worked out as the units that pass first time divided by the units started, shown as a percentage.

How does training improve right first time?

People make fewer errors when the best way of doing a task is shown step by step at the point of work, checked as they go, and the same on every shift. Training that is filmed once, followed hands-free and recorded gives you that consistency.

How do you measure right first time?

Record the units that pass first time against the units started, then track rework hours, scrap and time to competence alongside it. Take a baseline before you change training so you can compare.
